Recovering $33K in M365 licensing waste
The situation
Like a lot of organizations, this one had been through a few admin handoffs and a few seasons of growth. Licenses had accumulated: terminated employees still occupying seats, oversized SKUs assigned to users who only used a fraction of the entitlements, duplicate add-ons nobody could explain, and renewals quietly increasing year over year. Nobody had ever sat down with the license inventory and reconciled it line by line.
What I did
Ran a full licensing audit — every assigned license, every entitled user, every active vs. inactive account. Closed orphaned licenses, right-sized SKUs to actual usage patterns, consolidated overlapping add-ons. Then documented a quarterly renewal process so the same waste wouldn’t accumulate again — because cleaning up once doesn’t solve the problem; the process to keep it clean does. Caught at least one near-miss along the way: a renewal panel that had been quietly set to auto-add a subscription nobody had requested.
The outcome
Over $33,000 in annual licensing cost recovered. A documented renewal and audit process the organization now runs quarterly. And, perhaps more useful long-term, an actual line of sight into what the M365 environment costs and why — instead of a renewal invoice that shows up annually and gets paid because nobody can tell whether it’s right.
